Short answer

Companies rank across SEO, AEO and GEO when they are technically accessible, clearly described, directly useful for the question, supported by verifiable evidence and corroborated by sources outside their own domain. SEO determines whether a page can win retrieval. AEO determines whether its answer can be extracted. GEO determines whether the company or source is trusted enough to appear in a generated response.

There is no single “AI ranking.”

Traditional search made ranking feel linear: enter a query, inspect the results, record a position. AI answers break that mental model. The output may change with the wording of the prompt, the user’s location, the stage of the buying journey, the sources available at that moment and the model doing the answering. A company does not own one permanent position. It earns a probability of inclusion across a defined set of questions.

That is why “Are we ranking in AI?” is too vague to manage. A useful question names the market, buyer, prompt, engine and desired role. Are you trying to be named in a shortlist? Cited as evidence? SEO ranks documents.

SEO is primarily a document retrieval competition. Search systems interpret the query, find eligible pages, estimate which documents are most useful and order the results. The company behind the page matters, but the unit a marketer usually optimizes and measures is still the URL.

AEO selects answer passages.

Answer engine optimization narrows the focus from the whole page to the response a system can confidently extract. Clear headings, direct definitions, complete steps, comparison tables and tightly scoped FAQs help a passage stand on its own. AEO is not “write everything as an FAQ.” It is the discipline of matching an answer’s shape to the question’s intent.

GEO evaluates entities and evidence networks.

Generative engine optimization expands the unit again. The system must understand what the company is, when it is relevant, which claims are supported and whether independent sources agree. Your website supplies first-party facts. Reviews, directories, associations, press, customer stories and expert references help corroborate them. The generated answer is assembled from this larger evidence environment.

The operating principle

Optimize the evidence path, not only the page.

A strong page can explain a claim. A strong evidence path lets a system retrieve that page, identify the company, verify the claim elsewhere and cite the most useful source. That path is the real overlap between SEO, AEO and GEO.

The three systems share a foundation — then apply different filters.

Companies often split SEO and AI visibility into separate programs. That creates duplicated research, conflicting language and a weak measurement layer. The better model is one foundation with three channel-specific outputs.

The shared foundation includes crawlable pages, a consistent company identity, explicit products and services, named locations and audiences, useful buyer-question coverage, current evidence, structured relationships and a sensible internal link architecture. When those fundamentals are missing, no amount of prompt tracking can create durable visibility.

The filters differ after eligibility. SEO asks whether this is one of the best pages for the query. AEO asks whether this passage provides the cleanest supported answer. GEO asks whether this entity and its claims deserve a place in the generated response. One content asset can contribute to all three, but it will not win all three by accident.

The following model is an audit framework, not a claim about any engine’s private algorithm. It turns a fuzzy visibility discussion into five observable signal families. Teams can score each family from zero to its suggested weight, record the evidence behind the score and repeat the audit quarterly.

1. Entity clarity — 20 points.

Can a machine determine the company’s official name, category, services, locations, people and relationships without resolving contradictions? Score the consistency of the website, organization markup, contact information, business profiles, author pages and third-party listings. Vague positioning costs points because a system cannot confidently match an unclear entity to a precise request.

2. Answer coverage — 20 points.

Does the company answer the real questions buyers ask at discovery, comparison, risk and decision stages? Score directness, completeness and intent coverage — not raw article volume. Ten strong pages that answer pricing logic, fit, process, limitations and alternatives can be more useful than hundreds of lightly differentiated posts.

3. Evidence quality — 25 points.

Are important claims supported by named, current and accessible proof? Look for methodology, customer evidence, expert authorship, source links, dates, qualifications and specific examples. Evidence deserves the heaviest weight because recommendation systems must manage uncertainty. Unsupported superlatives create marketing copy; specific proof creates a defensible citation.

4. Technical access — 15 points.

Can search and answer systems access, parse and interpret the material? Review indexability, canonicalization, status codes, rendering, mobile usability, page speed, semantic HTML, structured data and internal links. Technical excellence rarely creates demand on its own, but technical failure can remove otherwise excellent evidence from consideration.

5. Market validation — 20 points.

Does the rest of the market confirm the company’s identity and claims? Evaluate relevant mentions, reviews, citations, association profiles, partner pages, expert commentary and links from credible sources. Volume alone is a poor target. A small set of relevant, independent and consistent sources is more valuable than a large footprint of low-context mentions.

The exact systems are proprietary and constantly changing, but the observable journey can be managed as a sequence. Each step has a different failure mode — and therefore a different fix.

The page exists, can be accessed, is not blocked or duplicated, and communicates its subject in a format the system can parse.

Relevance

The content and company match the prompt’s category, geography, audience, constraints and stage of intent closely enough to enter the candidate set.

Resolution

The engine connects the page to the correct organization, product, person or location and distinguishes it from similarly named entities.

Verification

The claims are specific, current and supported by first-party evidence or corroborated by credible external sources.

Answer fit

The material can be summarized into the requested format: definition, shortlist, comparison, step-by-step process, recommendation or risk assessment.

Commercial continuation

The person who encounters the answer can verify the claim, understand the offer and take a sensible next step on the company’s own site.

Why SEO, AEO and GEO rankings diverge.

A company can be strong in one system and weak in another because each one exposes a different gap. High organic traffic does not guarantee inclusion in a generated shortlist. Frequent AI mentions do not guarantee those mentions are accurate or commercially useful.

Strong SEO, weak AI visibility.

This company ranks pages but explains itself poorly. It may have old domain authority, a large content archive and valuable backlinks, yet bury direct answers under introductions, leave product facts scattered, or rely on unsupported brand language. The fix is not more publishing. It is to restructure high-value pages, clarify the entity, expose evidence and map content to decision-stage prompts.

Strong answers, weak authority.

This company writes clear, helpful pages but is rarely mentioned elsewhere. Its content may be extractable, yet the engine has little independent reason to trust the company as a recommendation. Frequent mentions, weak conversion.

This company appears in answers but receives little business value. It may be cited for a definition while competitors are recommended for the purchase. Or the company may be named correctly but send users to a vague homepage. The fix is prompt segmentation and landing-path design: separate informational visibility from commercial recommendation and create a credible next step for each.

Do not begin with a content quota. Begin with a baseline that shows where your evidence path breaks. The first quarter should reduce ambiguity, improve the pages closest to revenue and establish repeatable measurement.

A single score is useful for orientation, but it hides the reason a company wins or loses. Pair the overall number with channel-specific measures and the evidence behind each change.

The denominator matters. A brand mentioned in eight of ten relevant prompts is stronger than one mentioned in twenty of two hundred random prompts. Build the prompt set from real buyer decisions, keep it stable long enough to observe change and segment it by engine, market and journey stage.

What not to optimize for.

Avoid chasing a universal ranking position, mass-producing near-duplicate pages, adding schema that does not match visible content, publishing claims without sources, or buying irrelevant mentions.
